Designing Change: How to Build Product Experiences During Organizational Shifts

Technology evolves, companies reorganize, and teams adapt. As product designers, we often focus on the product itself — screens, flows, and interactions. But during periods of organizational change, the real design challenge is human.
At Wayfair, I led product design initiatives during significant platform migrations and tool rollouts for customer support teams. While the technical migration was complex, the larger challenge was adoption: ensuring users felt competent, confident, and supported throughout the transition.
Mapping the Change Journey
I started by treating organizational change like a user journey. Employees were the users. Pain points included:
Confusion about new workflows
Frustration with unfamiliar interfaces
Fear of making mistakes impacting operations
By mapping the emotional journey alongside functional steps, we identified key intervention points: moments where proactive guidance, contextual help, or AI-assisted recommendations could prevent frustration.
Design Principles for Change
Empathy First
Understand what’s at stake for users. Internal stakeholders are under pressure, often dealing with productivity expectations and deadlines.
Communicate Transparently
I designed visual aids, demo videos, and interactive walkthroughs to help users anticipate the change. Being upfront about new processes, limitations, and benefits reduced anxiety.
Feedback Loops Are Essential
Using surveys, embedded feedback widgets, and team check-ins, we continuously monitored adoption and pain points. Insights informed iterative design improvements — even mid-rollout.
Leverage AI Where It Helps
Intelligent assistants suggested workflow shortcuts, pre-filled data, and automated reminders. But these tools were integrated thoughtfully to complement human decision-making, not replace it.
Collaboration Across Teams
Organizational change doesn’t happen in a vacuum. Success required collaboration with product managers, engineers, ops teams, and HR. Regular syncs, shared documentation, and cross-team design reviews ensured consistency across every touchpoint of the user journey.
